8 decisions shape the FLY coaching companion. The most critical: architecture approach and content availability.

A. Architecture Approach

Recommended: Option A — Guided Coaching Agent (Workbook Pattern)

FLY is a 30-day sequential journey with daily practices — this is exactly what the Workbook pattern was built for. Interactive daily practices, progressive module unlock, artifact creation. 3-4 weeks to MVP.

B. Primary User

Recommended: End users first, facilitators Phase 2

Build for the 30 enrolled members first. Facilitator Training (31 lessons, DRAFT) is Phase 2 once end-user experience is validated.

C. Brand Integration

Recommended: Shared HHE infrastructure

FLY products are already mapped in HHE course config. Reuse proxy-chat, Supabase, tier system. Faster launch, lower cost, shared maintenance.

D. Content Access Tier

Recommended: Student (paid) or Premium add-on

The AI coaching companion transforms a free course into a premium experience. If the base course stays free, the AI companion can be a separate paid add-on.

E. Content Availability

Critical Path: Are video transcripts available?

43 lessons, ~19 hours of video. Do transcripts exist (auto-generated or manual)? If not, we need video access for auto-transcription. This is the #1 blocker.

F. MVP Scope

Recommended: First 10 days (prove pattern, then scale)

Modules 1-10 cover onboarding, daily rhythm, key concepts (Archetypes, M.A.P.’s), and first behavioral coaching. If it works for 10 days, it scales to 30.

G. Timeline Target

Recommended: Align to content availability

Option A is 3-4 weeks build time. If transcripts exist now, MVP by end of March. If transcripts need creation, add 1-2 weeks.

H. Live Cohort Integration?

Recommended: Solo async first, cohort Phase 2

Start with individual coaching. Group sessions and cohort-aware features (shared reflection walls, group exercises) are Phase 2.

Each option is backed by a production reference system. The right choice depends on Lamonte’s vision, timeline, and how deeply interactive the experience should be.

Recommended

Option A: Guided Coaching Agent

Time: 3-4 weeks Complexity: Medium Template: SecondAct-Workbook

Interactive workbook with daily practices, progressive module unlock, and artifact creation (reflections, incantations). Chat-as-workbook pattern: practices render inline, collapse to summary cards when complete.

Stack: Express proxy (extend HHE) → FastAPI + LangGraph → ChromaDB + PostgreSQL + Redis

Highest fit: FLY IS a sequential journey — exactly what this pattern was built for.

Option B: Knowledge Q&A Hybrid

Time: 1-2 weeks Complexity: Low Template: Ask Zuzu

ChatGPT-style Q&A about FLY content with coaching overlay. Extend existing Ask Zuzu infrastructure. Fastest but least differentiated — doesn’t leverage the 30-day sequential structure.

Stack: Extend Ask Zuzu (ChromaDB + Express proxy + Claude API)

Option C: Full ACE Framework

Time: 6-8 weeks Complexity: High Template: INSPIRE/ACE

Deep transformation tracking with 4-tier memory, passive behavioral detection, and evolution metrics dashboard. Highest ceiling, longest build. Recommended as the evolution path from Option A.

Stack: OpenWebUI + LangGraph + PostgreSQL + ChromaDB + Redis + 4-tier memory

Critical Path

Transcripts are the #1 blocker. Without transcriptions of the 43 video lessons, the agent has no knowledge to draw from. If auto-generated transcripts don’t exist, we can run Whisper (AI speech-to-text) on the video files.
