Phase 2: Activation

The engine is built. 177 commits. 18 features. 5 production systems. $20K invested. Now it's time to turn it on — $115K+ in identifiable revenue potential is sitting in the system, ready to activate.

Team Actively Engaged Phase 2 Awaiting Green Light
"Yes we 100% want to deploy something like this and I would love to meet about it."
— Amy Sprouse, April 10, 2026

What's Happening Right Now

Your team is actively using the tools we built. This isn't theoretical — it's live.

ONBOARDED

Ann Boyd

Apr 14 — Zoom call completed

  • Full Ask ZuZu onboarding
  • Duplicate account resolved
  • Kelly Morris access restored
  • Volunteered for HBMG content loading
ADMIN ACCESS LIVE

Denise Humphrey

Apr 14 — Knowledge Admin enabled

  • Admin access granted (brain icon live)
  • Can upload files directly to knowledge base
  • Word doc received — clarifying content format
  • Replaces manual Word doc tracking
THIS SPRINT

Bugs Fixed (Apr 13-15)

4 issues closed

  • #27: Sync timer (critical — wasn't firing)
  • #29: Site-ID filter (data integrity)
  • #26: Widget flash/disappear bug fixed
  • Duplicate accounts resolved (Ann, Kelly)
The shift: We've moved from "building for HHE" to "HHE's team is using what we built." Ann is loading content. Denise has admin tools. The product has crossed from engineering into operations.
BLOCKER

Google Workspace Email

The Ask ZuZu HHE Google Workspace account exists but isn't permissioned as an email. Jonathan can log in but can't send email or use Workspace tools. This blocks:

  • Student outreach & engagement campaigns
  • Automated onboarding sequences
  • Internal marketing to current students
  • Support communications from Ask ZuZu

Fix: One admin action from Amy/IT to enable email on the existing account.

DATA INTEGRITY

~200 Duplicate Accounts

Kajabi has approximately 200 duplicate user accounts inflating contact counts and causing friction in engagement campaigns. Staff troubleshooting (Ann, Kelly Morris) revealed the pattern.

Fix: Programmatic cleanup ready to deploy. Adds Ask ZuZu access to all accounts per email (no deletions).

Three Revenue Levers — Ready to Pull

The infrastructure is done. These are activation plays, not engineering projects.

AMY ENDORSED — CRITICAL WEDGE

Lever 2: HHE Sales Agent — Event Lead Conversion System

A NEW standalone sales automation system — separate from Ask ZuZu

Pre-event: Immediate outreach to registrants to capture expectations, areas of focus, and interests — enhancing event relevance for the audience while generating early lead signals. Post-event: Strategic follow-up informed by pre-event data to assess intent, best offer, and next steps. Routes qualified leads to one sales manager. $105,600/year savings vs scaling the current manual process with additional hires.

BUILT — READY TO LAUNCH

Lever 3: SEO/AEO Pipeline

AI-search-optimized pages using Karen Hurd's brand voice. Complete Cloudflare pipeline. QA scoring. 5 page types ready.

6 configuration inputs needed to launch. Once received, goes live immediately.

HHE Sales Agent: Event Lead Conversion Pipeline
Key input needed from Amy: An outline of what the planned sales hires will actually do — their steps, daily workflow, and tools. This is the #1 input for designing automation that replaces 70–80% of the role. Without it, we're designing generically instead of precisely replacing the human workflow.

The Flywheel

Each component amplifies the others. This isn't a feature list — it's a compounding engine.

Two Separate Systems — Different Audiences, Complementary Value

Sales Agent (NEW)

Pre-enrollment — Inbound leads from events

Automated follow-up to $47 webinar buyers. Assesses intent, area of interest, next steps. Routes qualified leads to sales manager. This is a new standalone system.

Ask ZuZu (EXISTING)

Post-enrollment — Current students in Kajabi

Internal knowledge assistant within courses. Answers student questions, surfaces content, reduces support load. Already live and operational.

Why the Sales Agent is the critical wedge: HHE's webinar events generate hundreds of $47 buyers. Research shows leads contacted within 5 minutes are 21x more likely to qualify than those reached after 30 minutes. HHE's current follow-up is a manual human process — scaling it means scaling headcount. The Sales Agent automates that process, enabling immediate pre-event outreach to capture registrant expectations, areas of focus, and interests — insights that enhance event relevance for the audience AND generate early lead signals for strategic post-event follow-up. The $20K built the student engine. The next phase builds the sales engine.
Focus commitment: Over 3.5 months, priorities have shifted several times — each time after deliverables were completed but before they were fully adopted. The SEO/AEO pipeline was built and delivered; the practitioner marketplace was scoped and kicked off. Both are ready, waiting on inputs. Let's commit to a 30-day sprint plan and hold to it. A monthly alignment call keeps us in sync and prevents drift.

Build → Activate → Scale

Phase 1 is done. Phase 2 begins the moment we align.

Engagement Timeline

Your Decisions

6 decisions to lock in Phase 2. Submit your responses here.

1. Green Light Phase 2 Activation?
A) Yes — activate this month Renew engagement, start upsell activation + voice agent build immediately. Recommended
B) Phased start — Upsell activation now, voice agent in May.
C) Call first — Schedule alignment call before committing.
Momentum is live: team engaged, voice agents endorsed, infrastructure ready.
2. Voice Agent Pilot Timing
A) Start build this week — first test calls by May 2. Recommended
B) After next event — use fresh leads for the pilot.
C) Need more detail — schedule technical walkthrough.
3. Upsell Activation Approach
A) Staff dashboard + email sequences — both channels, maximum coverage. Recommended
B) Staff dashboard only — manual outreach, team controls pace.
C) In-chat only — let Ask ZuZu handle it during natural conversations.
4. Sales Hire Roles Outline
A) Send outline of planned sales roles — what they'll do, steps, tools, daily workflow. This is the #1 input for automation design. Recommended
B) Walk through on alignment call — discuss roles live so Jonathan can capture the workflow.
C) Blake provides — Blake has the funnel detail and can outline the roles.
This outline lets us design automation that precisely replaces 70–80% of the planned hires — instead of designing generically.
5. Monthly Alignment Cadence
A) Last Tuesday of each month — 30 minutes, standing agenda: progress review, priority confirmation, blocker clearing. Recommended
B) Different recurring day — suggest your preferred day/time.
C) As-needed — no fixed cadence, schedule when needed.
The biggest bottleneck has been human-to-human alignment, not engineering. A fixed cadence prevents drift.
6. Unlock Phase 2: Three Steps
A) All three now — 1) Update card (link), 2) Enable Google Workspace email for Ask ZuZu HHE, 3) Confirm monthly cadence. Three small steps that unlock everything. Recommended
B) Card now, email + cadence on call — renew immediately, handle the other two during alignment call.
C) Discuss all on alignment call — cover everything together.
Each item takes minutes. Together they gate the entire activation phase — voice agents, upsell campaigns, student outreach, and team enablement.
